How The Guy Behind GaryVee & Hormozi Built His Own 180K Follower Personal Brand

There's been a wave of "creator behind the creator" accounts rising on Instagram right now.
The operators from brands like MrBeast, Diary of a CEO, and The Walt Disney Company are stepping out from behind the camera to teach you what they learned building someone else's empire.
I get why this is attractive…instead of hearing some business owner (who usually just wants to sell you something) recap how they grew, you get the story directly from the source.
Problem is: a lot of these creators aren’t great at their own content.
Caleb Ralston is the exception.

He was the guy in the room designing the machines that built two of the biggest personal brands on the internet: GaryVee and Alex Hormozi.
Which makes his own account an interesting case study, because he's playing a completely different game than everyone else in this series.
Caleb is optimizing for a hyper-qualified audience of founders and creators who treat every one of his posts like a private coaching session. When your business is high-ticket brand strategy and coaching, 27K of the right people watching your videos beats 2M of the wrong ones.

How Caleb Ralston Turned Personal Branding Into a Trust Machine
99% of you reading this have never worked in a behind-the-scenes role with a mega brand. Even if you have, you probably haven’t worked for a name like GaryVee or Hormozi.
Here’s why Caleb’s strategy still applies to you.
Ultimately, Caleb is playing a game of something I call: time under trust.
His name and resume get you halfway there. The trust transfer is almost instantaneous. Your brain makes the calculation in seconds that: if GaryVee and Hormozi trusted this guy, chances are, so can I.
In personal branding, you need time under trust because the more time someone spends consuming your content above a trust line, the easier it is to grow your brand.
Every niche requires time under trust and you get it by making people spend a lot of minutes with you, watching your content.
Caleb's topics, formats, and hooks are all optimized for exactly this. Here's how:
His topics maximize trust earned
Trust accrues when you tell people something they can apply to their life that day. Caleb’s topics are all remarkably consistent. Doesn’t matter what topic you’re watching, Caleb is going to give you something that helps you grow.

His formats maximize time spent
72 of his 100 posts are the same studio talking-head shot, and it beats his vlog and b-roll footage by 40%.

This proves that you are not the niche.
Caleb’s audience doesn’t care about his life…they're there for his brain, and anything that doesn't look like a strategy session is wasted minutes.
The structural data says the same thing: his tutorials and listicles run at nearly double his baseline because numbered frameworks are the most finish-able format he makes. Finished videos are how minutes stack.

The hook is how he gets people watching long enough to earn the trust and build up their minutes in the first place. Every top outlier on the account is a first-person claim of ownership or a true tutorial style hook.

How To Steal Caleb's System – Even If GaryVee Isn’t On Your Resume
Caleb has a decade of in-the-room reps doing the heavy lifting for him, but time under trust is a game anyone can play. It boils down to 2 questions, and everything you post should be optimizing for one of them…
Question 01 — How many minutes are people spending with your content?
There's a mathematical value to attention. To get someone to take an action, they need to consume a certain number of minutes of your content first:
A follow requires 4-5 minutes
A comment requires 10-12
A transaction requires 60+
Nobody hits an hour of watch time from one viral video. They hit it from binge sessions, so your job is to compress the time it takes to stack those minutes:
Make your content finish-able. Caleb's tutorials and listicles double his baseline because a framework pulls you to the end.
Build series content so one video hands off to the next. You're forcing the connective tissue of a binge when you build addictive series.
Cut anything that doesn't serve the reason they came. Caleb's b-roll costs him 40% of his views because his audience wants the strategy session, not the lifestyle. Louder for the folks in the back: you are not the niche.
Question 02 — Are those minutes accruing trust?
Minutes alone are just entertainment. Trust only accrues when what you say is two things at once:
Non-obvious — if they've already heard it, nothing accrues
Tactically useful — if they can't use it, they might be entertained, but nothing accrues
If you're not the first person saying the non-obvious, tactically useful thing, trust accrues slower, if at all. You build a resilient personal brand by having a perspective people can't get anywhere else, and you only get that from actually doing the thing you talk about.
Caleb earned this in the room with GaryVee and Hormozi, but you can manufacture this for your content, too.
A great exercise is take your topic and ask yourself three questions:
What do I believe to be true about this that 99% of people haven't heard?
What would most people in my space disagree with?
What's the thing I learned from actually doing this that nobody talks about?
Bottom line: Exponential growth boils down to more minutes and more trust.
How To Create Killer Hooks To Maximize Time Under Trust
None of this works if people don’t watch your videos to begin with, and all of that starts with your hook. If you want your content to get 5% better this week, run this hook builder using Sandcastles.

Step 01 — Set up your channel

What comes out is a rubric of 15-20 rules for writing winning hooks, based on our own data + the channel you gave it.
I recommend running this on one channel at a time (either yours or a single inspiration channel).
Step 03 — Generate and grade
Feed it a new topic and it writes hooks using that rubric, grading each one.
